Impact / Effort Matrix
Simple 2x2 to identify quick wins and avoid time sinks

The Impact/Effort Matrix plots initiatives by expected impact against required effort. A fast, intuitive tool for identifying Quick Wins and exposing Thankless Tasks — useful when you need alignment in under an hour.


Fast team alignment, stakeholder workshops, and when a lightweight tool is more appropriate than a detailed scoring model.


  1. Draw a 2x2: X-axis = Effort (Low to High), Y-axis = Impact (Low to High)
  2. QUICK WINS (High Impact, Low Effort): Do these first
  3. MAJOR PROJECTS (High Impact, High Effort): Plan carefully, do strategically
  4. FILL-INS (Low Impact, Low Effort): Do only if time permits
  5. THANKLESS TASKS (Low Impact, High Effort): Avoid aggressively
  6. Use dot voting in workshops to collaboratively place items

Quick Win: fix the skip limit UX so users understand why they can't skip — high frustration point, 2-day fix. Major Project: rebuild the recommendation engine with a new model architecture — high impact, 6-month build. Fill-in: add a dark mode. Thankless Task: build a full podcast creation studio in-app — high effort, small % of users would use it.
